Case study

Company-wide GenAI transformation

How a German research and engineering company in salt technology — around 150 employees — went from a first AI workshop to company-wide use of generative AI: individual AI assistant accounts for a large part of the workforce, shared usage guidelines, and a newly created internal role dedicated to AI.

The client

Our client is a German mid-size research and engineering company in salt technology, with around 150 people working in process engineering, laboratory analysis, and plant design. Like most engineering firms of this size, its daily work is document-heavy: technical reports, proposals, research summaries, and project documentation.

The challenge

When the collaboration began in 2024, generative AI was a promise rather than a practice. The open questions were the ones every Mittelstand company faces: where does generative AI genuinely help in specialized technical work, how do you use it responsibly, and how do you build competence across a whole workforce instead of leaving it to a few enthusiasts?

The approach

lyfX.ai has accompanied the company continuously for over two years — deliberately not as a one-off training, but as a long-term enablement partnership. It started with practical, hands-on workshops on working with AI assistants: understanding what language models can and cannot do, and applying them directly to the participants’ own tasks. From there, the focus moved to concrete use cases in daily work — research, drafting reports and proposals, and working with technical documents — supported by guidance on tool selection and usage guidelines.

Where the company stands today

  • The majority of employees use generative AI assistants in their daily work in one form or another.
  • Individual AI assistant accounts are being rolled out to a substantial part of the workforce, with onboarding and usage guidelines supported by lyfX.ai.
  • The company has created an internal role dedicated 50% to AI — a significant organizational commitment for a company of 150 people.

Impact

AI transformation is about building lasting competence: people who know when and how to use AI assistants, guidelines that make usage safe and consistent, and an organization that owns the topic itself. Two years in, this company no longer depends on external impulses to use AI — it has made AI part of how it works.
